The problem

Why wellbeing initiatives
disappear by Wednesday

Most schools aren't ignoring staff wellbeing — they're approaching it the wrong way. One-off sessions and surface-level resources feel like action but don't change anything structural.

The INSET day that disappears

A wellbeing workshop feels meaningful in the moment. By the following week, daily pressures have absorbed it entirely. Nothing structural has changed because nothing structural was addressed.

The app nobody opens

Digital tools work when staff are calm enough to use them. They fail precisely when needed most — in the middle of a hard week with no headspace to start something new.

The survey that proves the problem

Wellbeing audits tell you what you already know. Without a structured response — a common language, embedded tools, ongoing support — data becomes frustration, not change.

Behaviour is not the problem. It is the output of a deeper system. The same is true for burnout.

The programme

Ten modules. Every one practical from day one.

Each module builds on the last. Modules marked SLT are included in the leadership pathway — all staff complete modules 1–5 and 9.

01
Foundations of Teacher Wellbeing
Building a sustainable professional practice
TeachWell begins by establishing a shared, grounded understanding of what teacher wellbeing actually means — and why it matters at every level of school life. Rather than treating wellbeing as an individual responsibility or an optional extra, this module frames it as a foundational condition for effective teaching, positive behaviour, and sustainable school culture. It introduces the Five Pillars of Wellbeing and the State → Story → Strategy framework that runs through every module in the programme.
02
The Mindful Educator
Presence, attention, and the regulated professional
This module reframes mindfulness as a professional attention skill — not a lifestyle choice or therapeutic practice. Presence, not calm, is the critical variable in teaching effectiveness. When a teacher's attention is fragmented, pupils feel it before a word is spoken. Module 2 gives teachers three practical, school-ready tools for returning attention to where it matters: Box Breathing, the Attention Anchor, and the 3-Minute Classroom Reset.
03
The Regulated Educator
Communication, needs, and deliberate response under pressure
Under pressure, teachers often skip straight to a response — reactive rather than deliberate. This module gives teachers a practical framework for understanding their own state, reading the unmet needs behind pupil behaviour, and choosing a response they would be proud of five minutes later. It introduces the State → Story → Strategy framework in full, the needs-based model of behaviour, and the OOCEMR decision tool for high-pressure moments.
04
The Intentional Classroom
Environment, routines, and the classroom as a behaviour system
Every classroom sends a signal before a word is spoken: safe or unpredictable, welcoming or threatening. This module reframes the classroom as an active behaviour system — a designed environment that either supports or undermines pupils' core psychological needs. Drawing on self-determination theory, it gives teachers practical tools for designing for Safety, Belonging, and Significance so that good behaviour becomes the easiest choice.
05
Mental Health Awareness
Noticing, describing, and referring with confidence
Teachers spend more time with young people than almost any other professional — making early, accurate noticing the most powerful early intervention available. This module builds teacher confidence in recognising signs of distress, understanding the mental health continuum, and knowing exactly what to do with a concern. It covers the Describe Don't Decide tool, KCSIE statutory duties, and how to have a concerned conversation without overstepping the role.
06
SLT
Implementing Wellbeing Policies
Leadership behaviour, middle management, and the implementation gap
Most schools have a wellbeing policy. Most staff say they don't feel its effects. This module locates the implementation gap squarely in leadership behaviour rather than in resourcing — and gives leaders at every level practical tools for closing it. It covers what line managers are and are not responsible for, how to run a supportive wellbeing conversation, and the specific role of middle leaders in translating policy into daily practice.
07
SLT
Measuring Impact
Proportionate measurement, national benchmarks, and visible response
Good measurement is proportionate, purposeful, and always leads to a visible response. This module introduces a three-level indicator framework — staff, pupil, and system — grounded in national benchmarks from the Teacher Wellbeing Index 2025. It equips leaders with the tools to measure what matters, avoid the survey fatigue trap, and build the kind of evidence base that demonstrates genuine impact.
08
SLT
DfE & Ofsted Alignment
Inspection readiness, regulatory language, and evidencing your work
Staff wellbeing is now explicitly named in the 2025 Ofsted inspection framework — not implied. This module helps leaders understand what changed in the new report card model, how to translate genuine wellbeing work into inspection language, and what an evidence trail for a wellbeing culture actually looks like. It is not about performing wellness for external scrutiny; it is about making real work legible.
09
Student Resilience
Co-regulation, repair, and the adult as the primary intervention
Children develop resilience through co-regulation with regulated adults — not through adversity alone. The most powerful resilience intervention is a consistently regulated, relationally safe teacher. This module gives teachers a toolkit of six classroom-ready practices: Modelled Calm, Name-Normalise-Support, Repair Language, the Re-Entry Routine, Not Yet Language, and Recovery Routine Design — each grounded in relational neuroscience and EEF evidence.
10
SLT
CPD Sustainability
Making learning stick — the CPD Cycle, peer inquiry, and shared language
The most common failure mode of professional development is a single delivery with no sustained practice, no shared language, and no peer accountability. This module gives individuals, teams, and leaders a concrete system — the CPD Cycle (Plan → Practice → Reflect → Share) — for turning attended learning into changed practice. It includes a peer observation protocol, a shared language audit, and an implementation calendar for embedding TeachWell across the school year.
